Wie schätzt ihr einen solchen Aufwand ein?
Hoch. Du brauchst ja nicht nur mailman sondern im Grunde einen kompletten Mailserver.

Wenn du jemanden hast der dich bei einer sauberen Installation und Einrichtung begleitet, hält sich der Wartungsaufwand eigentlich in Grenzen. Aber da hat auch jeder seine eigene Sicht darauf. Ich halte es für einen Mythos, dass Postfix+Mailman mehr Aufwand ist als z.B. ein üblicher Web-Stack.
Ansonsten fallen mir spontan http://www.freelists.org/ und http://librelist.com/ ein. Wenns was klar Aktivistisches ist auch https://lists.riseup.net/ bzw die Liste auf https://help.riseup.net/en/security/resources/radical-servers .

Die reguläre Wartung ist sicherlich ähnlich einfach und mit den richtigen Tools der Distributionen kein Hexenwerk.
Grade die Kombination von Mailserver und Webserver macht es aber gefährlich. (Sidenote: Die meisten Leute die einen Webserver betreiben betreiben auch einen Mailserver, teilweise unbemerkt weil von Debian einfach so mal eben mitinstalliert.)
Denn wenn dein Server wegen eines gehackten Wordpress oder aus anderen Gründen mal beginnt 10k Spam-Mails pro Stunde zu versenden, dann gilt es doch einigermaßen schnell zu reagieren. Die meisten die "nur einen Root-Server" haben, kümmern sich nicht um ein darauf bezogenes Monitoring oder haben schlichtweg nicht die Möglichkeit, tagsüber jederzeit auf ein solches Problem zu reagieren. Daher halte ich den Betrieb eines Mailservers für eine durchaus kritische Sache.

Ich habe kürzlich zwei Mailman-Instanzen aufgesetzt. Die erste Instanz hat mich ein paar Stunden gekostet, die zweite ein paar Minuten.
Wenn Du eine Anleitung findest, die genau das Setup beschreibt, das Du möchtest, wird der Aufwand wohl irgendwo dazwischen liegen.
Ich bin optimistisch, dass mich die Instanzen in Zukunft nicht viel Zeit kosten werden und habe das auch bereits von anderen Mailman-Admins gehört.

ich hab vor einiger Zeit mal selbst etwas entwickelt, weil unser Verein sich nicht extra einen Root Server mieten möchte, für ein par Mails.
Mein Programm ist eine Erweiterung für Concrete5 (CMS; MIT). Meine Erweiterung ist ebenfalls OpenSource (GPL). Leider fehlt mir die Zeit die Entwicklung ab zu schließen (hauptsächtlich Oberfläche) um diese in den Store zu stellen.
Vorteile meiner Lösung: - Shared Webspace mit PHP reicht aus - Nur eine Möglichkeit für Cronjobs wäre von Vorteil - Gemeinsame Verwaltung der Webseitenuser und der User für Mailingliste

Zahlreiche Dienste und self-hosting-Varianten wurden bereits genannt, der Vollständigkeit halber sei auch ezmlm(-idx) [1] (ursprünglich von D. Bernstein programmiert) erwähnt.
Auch diese Liste wird ausschließlich über die Shell konfiguriert, und kann bspw. aus den Debian-Repositories installiert werden. Die Konfigurationsmöglichkeiten sind recht vielfältig, wenn auch nicht so umfangreich wie mailman. Einige Funktionen, wie etwa der Umgang mit GnuPG, lassen sich wohl über Addons nachrüsten.
Ich betreibe ein paar Listen auf Basis von ezmlm bei dem Hostinganbieter uberspace.de, der diese bereits vorinstalliert hat und dazu auch Doku liefert [2]. Das läuft eigentlich recht sauber und super wartungsarm.
